How a Small Marketing Agency Can Take On More Clients With AI: A Playbook

Step 1: Track time by task for two weeks
Log time against tasks, not clients: drafting, research, reporting, scheduling and approvals, strategy. Most agencies find the routine categories are larger than they thought, and strategy is smaller.
Step 2: Build workflows for the routine work
- Drafting. A prompt library per client holding brand voice, audience, banned topics and formats. AI writes the first draft; a person edits and approves.

Repeat the two-week time log after three months. Illustration: if drafting a post drops from 90 to 30 minutes and you write 60 posts a month, that is 60 hours back. Hours freed only become capacity if you actually take on the extra client, so decide what the time is for.
